Outsourcing as an advantage?

Abstract:

Outsourcing podnikových aktivit, které nepatří ve společnosti ke klíčovým, je celosvětovým trendem. Důvodů, proč tomu tak je, existuje více. Ve většině případů jde o úspory a reorganizaci společnosti. Firma, která chce zvýšit svoji konkurenční výhodu, tak činí převážně z důvodů ekonomických. Pokud se vychází z definic smyslu podnikání, ani tomu být jinak nemůže. Co všechno může outsourcování aktivit, které nejsou pro firmu klíčové, přinést? Výhody, úspory, tedy klady a pozitiva? Vždy tomu tak není. Podnik se může při projektu outsourcingu dopustit chyb, které mohou přinést více problémů a negativ, než se čekalo. Co je nejčastější příčinou těchto chyb? Podcenění složitosti celého problému, nebo přecení vlastních schopností a možností? Podnik, či spíše jeho majitel, musí vědět, co chce. Jde opravdu o zvýšení konkurenceschopnosti? Nejedná se spíše o módní pohled? Stojí za tímto rozhodnutím tlaky ze strany konkurence, nebo jde o vlastní, strategické rozhodnutí? Podnik musí mít firemní vizi, která ovšem nemůže být prázdným pojmem. Potom lze vycházet z jasných strategických cílů. Není možné vypracovat správný způsob, jak postupovat, pokud jde o prázdná slova. Pověří společnost tímto velmi náročným úkolem někoho z firmy? Koho? Kdo je schopen toto zvládnout? Projekt outsourcingu vyžaduje opravdového odborníka, spíše však odborníky. Specializovaný partner může firmě nabídnout větší zkušenosti s celou problematikou. Rovněž jeho nezaujatost je výhodou nedocenitelného významu. Pokud si firma nedokáže jasně určit, co je jejím skutečným cílem a co je schopná a ochotná pro to udělat, není ani schopna činit vhodná rozhodnutí. V odborné literatuře je velké množství informací, které pomáhají vytvořit potřebný rámec znalostí. Bez nich se lze jen těžko obejít. Lze se v ní dočíst jak se v problematice outsourcingu orientovat, na co se soustředit, co nepodcenit. Určitě by se měla věnovat přiměřeně velká část také příkladům outsourcingu, které byly neúspěšné. O neúspěšných pokusech informací mnoho není. I to může vést k dojmu, že outsourcing aktivit, které nepatří mezi klíčové ve firmě, je nejlepším rešením. Práce je zpracována jako teoreticko-výzkumná. Metody literární rešerše a srovnávací jsou použity v teoretické části, analýza, dedukce a indukce v praktické. V uváděné společnosti autor získal i další informace, které byly v práci využity. K tomu byl dán souhlas vedením společnosti. V praktické části práce vychází autor převážně z osobních zkušeností. Působil 15 let v oblasti, které se outsourcing dotkl přímo. Ve společnosti, která se zabývá distribucí léčivých přípravků a chemických produktů prošel celým logistickým řetězcem. Podílel se v prvních fázích i na vlastním projektu outsourcingu celé logistické divize společnosti. Závěrečná práce poukazuje na především na nebezpečí, která vznikají z nedostatečně komplexního přístupu ke složité otázce outsourcingu, z jednostranně ekonomického pohledu a odmítání spolupráce se specializovaným partnerem. Dalším rizikem je nekritické zhodnocení vlastních schopností. Uvést lze i to, že v současnosti je v České republice outsourcování téměř čehokoli spíše módní záležitostí. Outsourcing potom získává jakousi podobu univerzálního řešení problémů. Podnik může snadno podlehnout dojmu, že pokud některá část společnosti nefunguje podle představ, bude lépe se jí zbavit. Další možnost je předat ji do správy někomu, kdo se o její chod postará lépe. Pochopitelně za úplatu a podle představ vedení podniku. Ne vždy je to ideální řešení. Byly uváděny jako důvody, proč se společnost zbavuje oddělení, které zaměstnává pouhých 10% z celkového počtu zaměstnanců. Struktura tohoto oddělení a její flexibilita přitom umožnila fyzicky realizovat obchody, které se v průběhu působení společnosti na trhu ČR zvýšily v řádu tisíce procent. Očekávané finanční úspory společnost nedocílila. Posoudit, zda došlo ke změně vnímání firmy zákazníky, není lehké, a není ani cílem této závěrečné práce. S přihlédnutím ke společenské a sociální funkci podniku se o přínos jistě nejedná. Celý projekt outsourcování logistických služeb byl firmou dokončen v plánovaném termínu. Fáze postupného dolaďování spolupráce s poskytovatelem ještě trvá. Celková náročnost tohoto procesu, nedostatečná odbornost při jeho plánování a realizaci a neochota spolupracovat a odborným poradcem, to vše jsou důvody, proč celý projekt neskončil sice ztrátou, ale rovněž nedosáhl na cíle, které byly vytýčeny.

Outsourcing of business activities that do not belong at the core, is a global trend.Reasons why this is so, there are more. In most cases, the savings and reorganization of the company. The company, which wants to increase their competitive edge do so mainly for economic reasons. If you are based on definitions of the meaning of business, nor can it be otherwise. What can outsourcing of activities that are crucial for the company, to bring? Benefits, savings, so the pros and weaknesses? Always it is not. The company may be outsourcing the project to make mistakes, which can bring more problems and negative than expected. What is the most common cause of these errors? Underestimating the complexity of the problem, or revalue their own skills and capabilities? Enterprise, or rather its owner must know what he wants. It is really to increase competitiveness? It is more a fashionable look? Behind this decision, pressures from competitors, or they own strategic decisions? The company must have a corporate vision, but one that can not be an empty concept. Then you can rely on clear strategic goals. It is not possible to prepare the right way to proceed, as empty words. Has authorized this very challenge someone from the company? Who? Who can handle this? Outsourcing project requires a true expert, but rather experts. Specialized partner can offer us more experience with the whole issue. It's impartiality is a priceless asset value. If the company fails to clearly identify what is its real purpose and is able and willing to do it, not even able to make appropriate decisions. In the literature there is a large amount of information that help to create the necessary framework of knowledge. Without them, we can hardly do without. One can read it as the issue of outsourcing to focus on what the focus of what not to underestimate. It would certainly be given a reasonably large proportion of instances of outsourcing, which were unsuccessful. The unsuccessful attempts are not many details. And it might give the impression that outsourcing of activities that are not crucial in the company, the best solution. The work is treated as theoretical research. Methods of literature review and comparison are used in the theoretical part, analysis, deduction and induction in practice. The author reported the company received additional information that was used in the work. This consent was given by management. The practical part is based on the author largely on personal experience. He served 15 years in which outsourcing is touched directly. The company that distributes pharmaceutical products and chemical products went through the entire logistics chain. He participated in the initial stages to their own outsourcing project throughout the logistics division. Final work on the above points to the dangers that arise from the lack of a comprehensive approach to the complex issue of outsourcing, from the unilateral perspective of economic and non-cooperation with specialized partners.
