Cultural differences compared between Germany and the United States on the example of pharmaceutical industries and the Hofstede´s long-terms-short-term orientation dimension

Abstract:

Při expanzi musí firmy čelit fenoménu odlišnosti vnímání managementu a organizace od nové reality trhu. To je jeden z důvodů, proč se mnoho projektů internacionalizace a globalizace zhroutí. Rozdíl mezi vnímáním a realitou na novém trhu je definován jako „psychická vzdálenost“. Vědecký výzkum se snaží najít vysvětlení tohoto jevu. V průběhu empirického průzkumu výzkumníci často používají organizační pole jako hlavní jednotku, jednoduše je snazší benchmarking. Proto se tento výzkum zaměřuje na farmaceutický průmysl. Organizace vstupující na nové trhy nebo jednající s nimi musí překonat psychologické a kulturní bariéry vzdálenosti. Organizace a vedení jsou pod tlakem, protože nejsou vybaveny souvisejícími nástroji a metodami pro rozhodování. Mnoho expanzivních projektů proto selhává. Poptávka a tlak na internacionalizaci jsou důležitými faktory ve farmaceutickém průmyslu, a proto je nezbytné, aby tyto psychologické a kulturní bariéry byly v blízkosti zákazníků, pacientů, manažerů a politických struktur, aby mohly úspěšně zasáhnout na zahraničních trzích. Konstrukt psychologické vzdálenosti se používá jako důležitá položka pro měření projektů expanze, výběru trhu, vstupu na trh, marketingu, výkonu, kontroly a lidských zdrojů. Často dochází k fúzím a akvizicím mezi farmaceutickými firmami a strojírenskými poradenskými firmami a dalšími profesionálními organizacemi poskytujícími služby. Mezinárodní akvizice by měly představovat výzvu z důvodu podnikových a národních kulturních překážek. Účelem této studie je odhalit rozdíly a cíle a jejich relativní vlivy technické a kulturní heterogenity na přenos znalostí založené na dimenzi dlouhodobé orientace společnosti podle Hofstedeho, v kontextu poboček ve dvou zemích, v Německu a ve Spojených státech. Byla zvolena dimenze dlouhodobé-krátkodobé orientace, protože tato dimenze vyjadřuje extrémní rozdíly mezi těmito dvěma zeměmi. Němci jsou podle indexu Hofstedeho orientováni silně dlouhodobě (hodnota indexu 83), zatímco USA jsou orientovány krátkodoběji (hodnota indexu 26). Zejména v biochemických odvětvích je důvěra základním faktorem úspěchu a je zapotřebí dlouhodobého myšlení a strategií. Tato studie navíc odhaluje vzájemné vztahy a naplnění této dimenze narážející na ostatní dimenze Hofstedeho. Ačkoli jsou v tomto výzkumu použity kulturní dimenze Hofstedeho, jsou kriticky analyzovány do hloubky. Vysoce výnosné podnikání obvykle zahrnuje vysoká rizika, zejména v oblasti mezikulturních aspektů. Studie se zaměřuje na lepší pochopení rozdílů mezi německými a americkými firmami v této dimenzi Hofstedeho, protože dlouhodobá a krátkodobá časová orientace mají dopad na všechny aktivity společnosti, zejména na obchodní úspěch, na manažery, pracovní týmy, procesy a inovace produktů. Dále jsou analyzovány dopady tvorby smíšených pracovních týmů nebo fúzí a akvizic (M&A), kdy se obě kultury střetnou přímo. Tento výzkum je založen na dvou hlavních pilířích: kritické analýze a přehledu vědecké literatury, zejména se zaměřením na kulturu, organizace, moderní styly vedení a rozhodování ve farmaceutickém průmyslu. Za účelem získání primárních údajů je v obou zúčastněných zemích, v Německu a ve Spojených státech, realizován výzkum založený na dotazníkovém šetření. Výsledky této studie ukazují, že propojení dlouhodobé a krátkodobé orientace má pozitivní i negativní vlastnosti, dopady a nevýhody. Manažeři proto mohou dosáhnout lepšího výkonu své organizace, jejích strategií a týmovou prací, pokud dokáží využít výhody dlouhodobé a krátkodobé orientace harmonizované s danými výzvami. Abstract:

If firms expand, they are faced with a phenomenon: the perception of management and organization often differ from the new market reality. This is one of the reasons why a lot of internationalisation and globalizations projects collapse. The difference between perception and the reality in a new market is defined as “psychic distance”. Scientific research tries to find explanations for this occurrence. In the course of empirical sur- vey researchers often use organisational fields as main unit, simply because bench- marking is easier. Therefore, this research is focusing the pharmaceutical industries. “The trend toward globalization of trade and sales activities has in- creasingly accentuated the importance of understanding the behaviour of firms in foreign markets. Exporting represents a viable strategic op- tion for firms to internationalize and has remained the most frequently used foreign market entry mode chosen.” (Zhao & Zou, 2002, pp. 52- 71). Organizations entering or dealing with new markets must overcome psychological and cultural distance barriers. Organizations and management are under pressure because they are not fitted with the related tools and methods for decision-making. Therefore, many expansion projects have failed and Harbinson & Pekar (cf. 1997, n. p.) showed in their study of 5.500 M&A that 40 percent of M&A and cooperation’s collapse, whereas another and newer study revealed that 70 percent of expansion projects were not suc- cessfully (cf. Murphy & Kok, 2002, p. 4). The demand and pressure for internationalization are important factors in the phar- maceutical industries and therefore it is essential that these psychological and cultural barriers are proximity to customers, patients, managers, and political structures to in- tervene successfully in foreign markets. The psychological distance construct is used as an important item to measure expan- sion-projects, market-selection, market-entry, marketing, performance, controlling and human resources affairs (cf. Hollerer, 2010, p. III). Mergers and acquisitions among pharmaceutical firms and engineering consulting firms and other professional service organizations par example occur frequently. International acquisitions should pose challenges because of corporate and national barriers of culture. Hofstede’s model of national cultures is based on six dimensions, power distance index (PDI), individualism versus collectivism (IDV), Masculinity versus femininity (MAS), uncertainty avoidance index (UAI), long term orientation versus short term normative orientation (m) and indulgence versus restraint (IVR). The purpose of this study is to reveal differences and goals and their relative influences of technical and cultural heterogeneity on knowledge transfer based on Hofstede’s 3 long-term orientation dimension, where offices in two countries, Germany, and the United States, are involved. The dimension of long-term-short-term orientation was chosen because this dimen- sion expresses extreme differences between these two countries focussed. According to the Hofstede Index German is strongly long-time oriented (Index value 83) whereas the United States are more short-time oriented (Index value 26). Especially in the bi- ochemical industries trust is an essential factor of success and there is a need for long- term-thinking and strategies. This study, furthermore, should reveal interrelations and obedience of this dimension coming across with the other dimensions of Hofstede. Although Hofstede’s cultural di- mensions are used in this research, they will be critically analysed in depth. “Inventions and …breakthroughs are real and have their beginnings in looking at things differ- ently.” (cf. n and US-firms in this dimension of Hofstede is focused because long- and short time orientation have impact to all company activi- ties, especially to the business success and effects of managers, working teams, pro- cesses and product innovation. Furthermore, it should be revealed what would hap- pen, in mixed working teams, or in cases of mergers and acquisitions (M&A) when both cultures clash directly. This research is based on two main cornerstones: a critical analyses and review of sci- entific literature especially focusing culture, organizations, modern leadership styles and decision making in the pharmaceutical industries. To get primary data a research based on a questionnaire is contacted in both countries involved, Germany and the United States. The results of this study show that both, counter-rotating arms of long-term and short- time orientation dimension have positive and negative qualities, characteristics and disadvantages. Therefore, managers can achieve better performance of their organiza- tion its strategies and for teamwork if they pick and choose the advantages of long- term and short-time orientation harmonized with the given challenges. To overcome cultural barriers in this dimension this research reveals that it is essential that all staff people are prepared and trained in cultural differences especially in cases of long- term-short-time orientation of decision making.
