Lean Six Sigma in a fast-growing start-up

Abstract:

Pouze malá část startupů či scaleupů překoná negativní efekty spojené s rychlým růstem, jako jsou neefektivní procesy, zpoždění dodávek či plné skladové kapacity. Jedním ze způsobů překonání těchto efektů je využití metodiky zlepšování procesů Lean Six Sigma (LSS), která má potenciál na zlepšení efektivity a odolnosti procesů rostoucích podniků zejména ve výrobních procesech. Avšak doposud nebyla zkoumána implementace LSS v již úspěšně škálovaných organizacích, přesněji v procesech interní logistiky. Cílem práce je zjistit, zda implementací LSS v podniku po úspěšném škálování můžou být překonány negativní efekty, vyvolané rychlým růstem, působící v interní logistice. Pro projekt LSS byla využita metodika DMAIC. Cílem projektu bylo snížit počet a dobu zastavení výroby kvůli nedostatku materiálu a snížit věk dodávaných výrobních zásob. Skrze Value Added analýzu, analýzu ABC/XYZ a návrh nového rozložení pozic operátorů skladu bylo navrženo řešení, které zlepší poměr Value Added a Non Value Added operací o 10 % a v důsledku i sledované metriky.

Abstract:

Only a small fraction of startups or scaleups overcome the negative effects associated with rapid growth, such as inefficient processes, delivery delays, or full warehouse capacities. One way to overcome these effects is to use the Lean Six Sigma (LSS) process improvement methodology, which has the potential to improve the efficiency and process resilience of growing businesses, particularly in manufacturing processes. However, the implementation of LSS in already successfully scaled organisations, more specifically in internal logistics processes, has not been investigated so far. The aim of this paper is to investigate whether the implementation of LSS in a company after successful scaling can overcome the negative effects, induced by rapid growth, operating in internal logistics. The DMAIC methodology was used for the LSS project. The aim of the project was to reduce the number and time of production stops due to material shortages and to reduce the age of the delivered production inventory (improve FIFO compliance). Through Value Added Analysis, ABC/XYZ analysis and the design of a new distribution of warehouse operator positions, a solution was proposed that will improve the ratio of Value Added to Non Value Added operations by 10% and consequently the metrics monitored.
