Comparison of the Benefits of RPA Based on the Example of Automating a Specific Process

Abstract:

Robotická procesní automatizace (RPA) dosáhla vrcholu své popularity začátkem pandemie covidu-19 (na konci roku 2019) a stále je jednou z nejpopulárnějších forem automatizace podnikových procesů. Častým problémem při plánování projektů RPA je nadhodnocování odhadovaných přínosů automatizace, způsobené očekávánou jednoduchostí implementace a rychlostí návratnosti investic, kterou velké organizace očekávají od implementace RPA. Nepřesný odhad přínosů negativně ovlivňuje prioritizaci změnových projektů v organizaci. Hlavním cílem této diplomové práce je na příkladu automatizace konkrétního business procesu velké české finanční instituce (dále jen „Společnost“) srovnat odhadované a reálné přínosy projektu robotické procesní automatizace (RPA) a formulovat doporučení pro přesnější odhad přínosů a projektu RPA a zvýšení pravděpodobnosti dosažení odhadovaných přínosů. Doporučení pomohou zadavatelům projektů RPA přesněji stanovit odhad přínosů před zahájením projektu a realizačním týmům poskytnou praktické rady k tomu, jak zvýšit pravděpodobnost dosažení odhadovaného přínosu ve fázích analýzy, návrhu a implementace projektu. Pro charakterizaci oblasti RPA a identifikaci potenciálních přínosů robotizace je použita metoda literárních rešerší veřejně dostupných zdrojů. Jsou provedeny řízené rozhovory s realizačním týmem těchto projektů za účelem získání vstupů pro kvalitativní výzkum. Na základě kvalitativního výzkumu je vytvořen katalog doporučení pro přesnější odhad přínosů robotizačních projektů. Doporučení jsou aplikována při stanovení odhadu přínosů konkrétního robotizačního projektu za účelem jejich ověření v praxi. Pro stanovení odhadovaných přínosů jsou provedeny řízené rozhovory s vlastníky procesu s cílem vytvoření projektového záměru a odhadu očekávaných přínosů projektu. Podle projektového záměru je poté provedena detailní analýza robotizovaného procesu a následně návrh, implementace, otestování a nasazení softwarového robota v platformě Blue Prism. Dále je proveden sběr dat s provozu robota za účelem stanovení reálných přínosů robotizace vybraného procesu. Následuje provedení srovnání s odhadovanými přínosy. Katalog doporučení je aktualizován na základě poznatků získaných v průběhu realizace a pozorování provozu softwarového robota. Hlavním výstupem práce je katalog doporučení, ověřených na příkladu automatizace vybraného procesu. Vedlejšími výstupy jsou samotná automatizace vybraného procesu a z toho plynoucí benefity pro Společnost.

Abstract:

Robotic process automation (RPA) reached its peak of popularity at the beginning of the covid-19 pandemic (late 2019) and is still one of the most popular forms of business process automation. A common problem in planning RPA projects is the overestimation of the estimated benefits of automation due to the expected ease of implementation and speed of ROI that large organizations expect from RPA implementation. Inaccurate estimation of benefits negatively affects the prioritization of change projects in the organization. The main objective of this thesis is to compare the estimated and actual benefits of a Robotic Process Automation (RPA) project using the example of automation of a specific business process of a prominent Czech financial institution (hereafter referred to as the Company) and to formulate recommendations for more accurate estimation of benefits and RPA project and increase the probability of achieving the estimated benefits. The recommendations will help RPA project sponsors more accurately estimate benefits before project initiation and provide practical advice to implementation teams on increasing the likelihood of achieving the estimated benefits during the project's analysis, design, and implementation phases. A literature search of publicly available sources is used to characterize the RPA field and identify the potential benefits of robotics. Guided interviews are conducted with the implementation team of these projects to obtain input for qualitative research. A catalog of recommendations is developed based on qualitative research to estimate the benefits of RPA more accurately. The recommendations are applied to estimate the benefits of a specific robotics project to verify them in practice. To determine the estimated benefits, guided interviews are conducted with process owners to develop a project plan and estimate the expected benefits of the project. According to the project plan, a detailed analysis of the robotized process is performed, followed by the design, implementation, testing, and deployment of the software robot in the Blue Prism platform. Furthermore, data collection with robot operation is performed to determine the real benefits of robotizing the selected process. A comparison with the estimated benefits follows this. The catalog of recommendations is updated based on the knowledge gained during the implementation and observation of the operation of the software robot. The main output of the thesis is a catalog of recommendations, verified by the example of automation of the selected process. The secondary output is the automation of the process chosen and the resulting benefits for the Company.
